Garment manufacturing punishes generic software harder than almost any other industry, because the unit of measure changes depending on what you are cutting. A woven order consumes fabric by the metre off a roll. A leather order consumes hides by area, and no two hides are the same size, shade or grade. An accessories order consumes both, plus a hardware bill of materials with plating finishes. A system that models all three as “items” with a quantity will be wrong at costing, wrong at issue and wrong at reconciliation.

The Garment-Specific Problems Nobody Budgets For
Every one of these is a place a standard manufacturing package quietly gives the wrong answer.
Leather is bought by area, not by piece
Hides vary in size, shade and grade. Consumption, costing and issue all have to work in square feet or square decimetres with grade-wise rates — a package that only understands unit quantities will never cost a leather style correctly.
Wastage is real and highly variable
Nesting on a hide with natural defects produces very different yields from lay cutting on a fabric roll. If wastage is a single fixed percentage in the cost sheet, the post-costing variance will be permanent and unexplained.
Shade and lot mismatch reaches the buyer
Panels of one garment cut from different lots or shades pass in-line QC and get caught at final audit or, worse, at the buyer. Without lot and shade tracking down to the bundle, this is unpreventable rather than unlucky.
Size-ratio breakage at packing
The order is a ratio, not a total. Producing 1,000 pieces means nothing if the M count is short — cartons cannot be closed, and the shortfall is discovered at packing when there is no time left to cut more.
WIP is invisible between departments
Between cutting and stitching, and again between stitching and finishing, quantity sits in trolleys nobody has counted. Order status becomes an opinion, and the same pieces get counted twice or not at all.
Export paperwork is rebuilt for every shipment
Packing list, delivery challan, invoice and e-way bill are each typed separately from partly overlapping data. They disagree, the correction cycle burns a day, and the container waits.

What Separates a Garment ERP From a Generic One
Leather: area, grade, shade and honest wastage
Leather has to be modelled as what it is — a natural material of variable size, grade and shade, bought and consumed by area. That single decision propagates everywhere. Purchase is in square feet at a grade-wise rate. Inward records hide or bundle detail with area and shade. Issue to cutting is by area against a specific order. Consumption is measured against the area actually issued, and yield is the number the cutting master is judged on.
Wastage then has to be treated as a measured outcome rather than a fixed assumption. A cost sheet that assumes one flat wastage percentage across grades and styles produces a permanent unexplained variance at post-costing. Capturing actual yield per lay or per hide bundle turns that variance into information: which grade, which style and which cutting table are costing money.

Woven: rolls, markers, shrinkage and the size ratio
Woven production has a different set of truths. Fabric arrives in rolls with roll numbers, shades and widths; markers and lay plans determine efficiency; shrinkage and width variation change how much is actually usable. A system that records only “fabric: 4,200 metres” cannot answer why a lay came up short or which roll a shade complaint traces back to.
The size ratio is the other constant. An order is a ratio, and cutting output has to be captured by size so that a shortfall in one size is visible at cutting — while there is still fabric and time — rather than at packing, where the only remaining options are a partial shipment or an expensive re-cut. Building the ratio into cutting capture, line output and packing is one of the highest-return decisions in the whole system.

Accessories: hardware BOMs and small-parts assembly
Leather accessories sit between the two: leather and lining measured by area, plus a hardware bill of materials — buckles, zips, studs, rivets, D-rings — with finish and plating variants that are not interchangeable even when the part number looks similar. Substituting an antique-brass buckle for a nickel one is a rejected shipment, not a rounding error.
So the BOM has to carry finish as a distinguishing attribute, and stock has to be held at that level. Assembly operations are also shorter and more numerous than in garments, which means production capture needs to be operation-aware without becoming so granular that the floor stops recording it honestly. Getting that balance right is a judgement call that comes from having watched people use the system, not from a specification document.

Job work, subcontracting and the WIP that leaves the building
Almost every garment operation subcontracts something — embroidery, printing, washing, sometimes whole stitching lines. The moment quantity leaves the premises on a job-work challan, most systems lose it: it is no longer in store, not yet in finished goods, and invisible in WIP. Reconciliation at the end of the month becomes a negotiation with the vendor.
We model job work as a tracked movement with issue and receipt against the same order and batch reference, so subcontracted quantity stays in WIP with a location that happens to be external. Ageing on outstanding job-work issues does the rest: quantity sitting too long at a vendor is visible while it can still be chased, not after the delivery date has passed.

What we tell garment factories before we quote
Garment ERP projects fail more often from process than from technology. Before committing to a build, we check a few things — and if the answers are wrong, we say so rather than taking the order:
- Someone has to own the data. If the store keeper is not accountable for stock accuracy, no system will keep it accurate past week three.
- Start where the money leaks. Rolling out every module at once is how implementations stall. We sequence by whichever of costing, material control or WIP visibility is costing you most right now.
- The floor must be able to use it. If capture takes more than a few seconds per transaction, supervisors will batch it up at day end and the live tracking you paid for becomes yesterday's data.
- If you only need accounting and GST, buy a package. Custom software earns its cost on process control, not on statutory filing.
